How to Smoke Pulled Pork (Boston Butt)
An 8-pound pork butt at 225 F takes about 10 hours: 1 hour 15 minutes per pound, a stall at 150 F, and a 203 F finish confirmed by the blade bone.
Budget 1 hour 15 minutes per pound at a 225 F chamber. An 8-pound bone-in pork butt takes about 10 hours, and a 5-pound butt takes 10 to 12 hours if your pit runs cool, because thickness matters more than weight. Pull it at 203 F.
That is the whole cook in three numbers, and pulled pork is genuinely that forgiving. It is the most fat-marbled, most collagen-rich cut most people ever smoke, so the window between done and ruined is measured in hours rather than the 30 minutes you get on ribs.
Two things still catch people out. The stall parks the internal temperature at 150 to 160 F for up to five hours, and cooks who have not seen it turn the fire up. And the hold matters as much as the cook: a butt that drops below 145 F while you wait for guests is a food-safety problem, not a texture one.
What you need for an 8-pound butt
- 1 bone-in pork butt (Boston butt), 8 lb, exterior fat trimmed to 1/4 inch
- Kosher salt, 1/2 teaspoon per pound, which is 4 teaspoons for an 8-pound butt
- Salt-free pork rub, about 1/2 cup (ratios below)

Equipment, and what you can skip
You do not need a dedicated smoker, an injector, a water pan, or a spritz bottle. A kettle grill with a two-zone fire will cook this, and so will a $250 bullet smoker or an oven at the finish.
A leave-in probe changes your day rather than your food: ten hours of guessing is ten hours spent at the grill, and a probe in the meat lets you watch the stall arrive and pass from indoors. The trim, and why bone-in wins
Buy bone-in. The blade bone is not there for flavor: bone contributes essentially nothing to the taste of the meat around it, and the belief that it does is one of the most repeated wrong things in barbecue. It earns its place twice over anyway, holding the roast in one piece while the connective tissue melts, and giving you the best doneness test there is.
Trim the exterior fat cap to no more than 1/4 inch. More than that will not render in time and comes off as a greasy sheet when you pull. Less exposes surface meat that dries into leather.
Leave every bit of internal and seam fat alone. That marbling and connective tissue is the entire reason this cut pulls, and a pork loin, which has almost none of either, will never pull no matter how long you cook it.
Tie the butt into a compact shape, two loops each way. A butt sags as its collagen gives way, and an untied one spreads flat and overcooks at the thin edges.
The seasoning, and the salt clock that runs separately
Salt goes on 12 to 24 hours ahead, at 1/2 teaspoon of kosher salt per pound. That is 4 teaspoons on an 8-pound butt, applied to every surface, then back in the fridge uncovered.
The timing is long here and short on ribs for one reason. Salt dissolves in surface moisture and migrates into muscle at roughly half an inch per day, so a 5-inch-thick roast needs most of a day to season past its outer layer. The aromatic compounds in a rub cannot do that: they are far larger molecules and stay within a fraction of an inch of the surface however far ahead you apply them.
Rubbing a butt the night before is not wrong, it is just not doing what people think. Salt timing matters, rub timing barely does.
One rule follows, and most commercial rubs break it: if you dry brine, the flavor rub must be salt-free or the meat gets salted twice. Pork sold as "enhanced" or "basted" arrived already brined and needs no salt from you.

One part equals 1 tablespoon, making about 19 tablespoons, enough for two 8-pound butts. Wet the surface with a thin film of water so the rub sticks, then coat every face heavily: about 1/2 cup on an 8-pound butt. The fire: 225 F, and a hard wood budget
Target 225 F. Anything in a 225 to 250 F band is fine, and a temporary spike to 300 F while you add fuel will not hurt this cut. Do not run below 200 F: it is slow without being better, and it extends the time the meat spends in the bacterial growth range.
Set up for indirect heat with a drip pan under the meat. Control temperature with the intake vent and leave the exhaust wide open, because choking the exhaust traps stale smoke against the meat.
Wood is capped, not continuous: about 4 ounces by weight at the start, then roughly 4 ounces every 30 minutes for the first 2 hours only, and none after. Meat stops taking on smoke compounds within the first hour or two, once the surface dries and warms past the point where smoke condenses on it. Wood added at hour six is fuel, not flavor, and what it deposits is bitter.
Apple and cherry are mild and give the best color, hickory is stronger and traditional for pork, and oak sits between. The gap between any two of them is smaller than the gap between a clean fire and a smoldering one, so if your smoke is thick and white, open the intake.
The cook, hour by hour
Put it on cold, fat cap up, and shut the lid
Straight from the fridge to the grate, fat side up, at 225 F. Cold meat spends longer below 140 F, which is the window in which smoke condenses onto the surface, so a chilled butt takes more smoke than a room-temperature one.
Then leave it alone for at least 3 hours. Every lid opening costs 10 to 15 minutes of recovery, and a probe tells you everything you would open the lid to see. Expect a steady climb to about 150 F over the first 3 to 4 hours.
Feed wood only through the first two hours
All 8 ounces of wood goes on in the first 2 hours, then you switch to fuel only. Charcoal alone from there holds 225 F without adding smoke the meat can no longer absorb.
If the surface looks dry and pale at hour 3, spritz with the vinegar and water mix. It is optional, and it slows surface drying rather than adding lasting flavor. Do not spritz in the first 2 hours: a wet surface cannot brown, and browning is what bark is.
Ride out the stall at 150 to 160 F
Around 150 F the internal temperature stops climbing, and it can sit there for up to 5 hours. Nothing is wrong, your fire is not dying, and turning the pit up is the wrong response.
The mechanism is evaporative cooling, the same physics that cools you when you sweat. Moisture is pushed to the surface and evaporates, carrying heat away at almost exactly the rate the pit delivers it, and the stall breaks only once the surface has dried enough that evaporation slows.
The stall is also what builds your bark: those hours of surface drying are what turn rub, rendered fat and smoke into a crust. Wrapping in foil at 150 F ends the stall about 2 hours early and costs a good part of that bark. At home, ride it out.
Take it to 203 F, then check the bone
Past 170 F the climb resumes and moves faster. Collagen has been converting to gelatin since about 160 to 170 F, and this is the stretch where the roast goes from tough to sliceable to pullable.
Start checking at 195 F. Pull at 203 F, confirmed by feel rather than by the reading alone. Total elapsed time should land near 1 hour 15 minutes per pound at 225 F, and a butt that is running an hour ahead or behind that is normal.
The doneness call: 203 F, plus three tests you can feel
The number is 203 F, taken in the thickest part and away from the blade bone, because a probe touching bone reads high. It is not the call on its own: a butt that raced there has not spent enough time above 170 F for the collagen to finish converting.
The blade bone wiggle. Grab the exposed end of the bone and twist. On a finished butt it turns freely and pulls straight out with virtually no meat attached. If it fights you, the roast is not done, whatever the thermometer says.
The fork twist. For a boneless butt, push a fork into the thickest part and rotate it 90 degrees. It should turn with almost no pressure, the meat shearing apart rather than resisting.
The exterior. Dark brown to nearly black, dry to the touch, and firm. It looks burnt and it does not taste burnt: that is caramelized sugar and rendered fat, not carbon. If your bark looks pale at 203 F, your chamber was running humid or you spritzed too early.
If any of the three says no, close the lid and give it another 30 to 45 minutes. This cut has an enormous window, and 45 more minutes at 225 F will not hurt it.
The rest, the hold, and the 145 F floor
Rest a minimum of 30 minutes and up to 4 hours. Thirty minutes lets the outer layers stop shedding liquid, and beyond that resting turns into holding, which is the real reason this is a party cut.
The faux cambro is the technique: wrap the finished butt in foil, then two towels, and put it in an empty cooler with no ice. A 200 F, 8-pound roast loses roughly 5 to 10 F an hour that way and is still over 160 F four hours later. An oven set to 170 F does the same job.
The floor is 145 F and it is not negotiable. Bacteria multiply fastest between 40 F and 140 F, and a large roast cooling slowly through that band is the one real food-safety risk here. Pull about 30 minutes before serving, not hours ahead, because shredded pork loses heat and moisture far faster than a whole roast. By hand with gloves takes about 30 minutes on an 8-pound butt, and claws cut that to 15 at the cost of a more shredded texture.
Sauce goes on after pulling, lightly, never on the cooker: thick tomato sauce sits on the surface without penetrating, so applying it during the cook only burns the sugar. Plan 1 pound of raw pork per person, since an 8-pound butt loses about 30 percent to rendered fat and moisture and yields roughly 5.5 pounds.
What goes wrong, and how to fix it
It stalled at 155 F and has not moved in two hours. Nothing is wrong. That is evaporative cooling and it can last up to 5 hours. Hold the chamber at 225 F and wait, or wrap in foil to end it about 2 hours early at the cost of bark.
It hit 203 F and is still tough. It got there too fast and the collagen has not finished converting. Wrap it in foil and give it 1 more hour at 225 F, then check the bone again.
You are running two hours late. Raise the chamber to 275 F, which cuts 2 to 4 hours off the total, and stack a foil wrap at the 150 F stall for roughly 2 hours more. If it is still not pullable when you have to serve, slice it instead: sliced pork at 190 F is good food, and pork forced to 203 F in a panic is not.
The bark went soft. You wrapped, either during the cook or to hold it. Both cost bark. To recover some crust, unwrap and put it back on the pit at 250 F for 20 to 30 minutes.
It came out dry. Usually the wrong cut. Pork loin and lean sirloin roasts do not carry enough fat or collagen to pull, and no method fixes that. Buy a butt or a picnic shoulder, both of which run 15 to 20 percent fat.
Everyone says it is too saucy. Dress lightly after pulling, taste, and put the rest on the table. Competition judges routinely mark down pork that tastes more like apple juice than pork, which is a useful standard in a backyard too.
Variations: hot and fast, competition practice, and the oven finish
The 275 F version. Same butt, same trim, same rub, 2 to 4 hours faster. The cost is honest and small: drier bark, a bit more shrinkage, slightly more chew. Running hot is the standard fix for a schedule problem rather than a different philosophy.
The argument for staying at 225 F is that collagen liquefies and fat melts there without the muscle proteins contracting hard and squeezing moisture out, which is what produces the silkier texture. Both schools produce food people pay for, so pick by the clock you have.
Competition practice. Contest cooks inject the butt with a moisturizer or a rub-and-apple-juice mix, wrap in two layers of foil with a few ounces of apple juice at the stall, and treat the money muscle, the tube of marbled meat at the top, as a separate product to be sliced rather than pulled. The oven hybrid. Smoke for the first 4 to 5 hours, then move the butt to a 250 F oven, wrapped, to finish.
