How to Smoke a Whole Packer Brisket

A 15-pound packer at 275 F, where probe feel beats the number, the flat and the point finish at different temperatures, and the wrap is a real choice.

A 14 to 16 pound packer at a steady 275 F chamber runs 8 to 12 hours. It is done when a probe slides into the flat with almost no resistance, which usually lands between 200 and 205 F.

Read that order again, because it is the whole article. The feel is the test, and the temperature is the range where the feel usually shows up. Every brisket that comes off tough at 203 F comes off tough because someone reversed those two.

A packer is also two muscles stacked on each other. The flat is lean, thin and dries out. The point is fatty, thick and forgiving, and it finishes 5 to 10 degrees higher. They share a cook and they do not share a finish line.

There is no honest per-pound rule here. The clock is set by the thickness of the flat, not the weight of the packer, which is why two 15-pound briskets can finish 3 hours apart.

What you need for a whole packer

  • 1 whole packer brisket, 14 to 16 lb, USDA Choice or better
  • Kosher salt, 1/2 teaspoon per pound of trimmed weight, roughly 6 teaspoons
  • Savory beef base rub, about 1/3 cup (ratios below)
  • Barbecue rub for color, about 1/4 cup
  • Coarse 16-mesh black pepper, about 1/4 cup, for the top layer
  • 2 tablespoons water, as a binder
  • 1 cup water or unsalted beef stock in a spray bottle
  • 4 to 6 fist-sized chunks of oak, or oak with one chunk of cherry for color

Equipment, and the two things that matter

You do not need an offset stick burner. This method is pit-agnostic and works on an offset, a pellet grill, a bullet smoker or a 22-inch kettle, because a brisket needs a clean fire at a steady temperature, not a particular brand of steel.

Two purchases change the outcome. A sharp, flexible knife for the trim, because an hour of trimming with a dull blade is how people talk themselves out of the step that matters most. Check current boning and trimming knives. And an instant-read thermometer, less for the finish number than for probing four or five spots across the flat to find where it is still tight. Pink butcher paper is optional, and it is the wrap most Texas cooks reach for. Check current pink butcher paper. A long slicing knife helps, a sharp chef's knife will do, and you do not need an injection kit, a water pan, or rendered tallow.

The trim, which is half the cook

Start at the store. Look for a flat of even thickness end to end, an intact cryovac seal, and enough flex in the package that it drapes over your hand, since flex means the meat has aged and its connective tissue has started breaking down. Reject a packer whose flat tapers to paper thin at one end: that end is jerky before the rest is done.

Set the fat cap to 1/4 inch across the whole surface. Thicker will not fully render in 10 hours and peels off in a greasy sheet at the table. Thinner exposes lean meat that dries.

Take the silverskin off the top completely. It is not fat, it does not render at any temperature you will reach, and it blocks rub while trapping moisture underneath. Where you find a hard, waxy deposit of dry fat, leave it rather than gouging it out: the crater you carve cooks unevenly.

Then round every edge and corner. The shape you want is aerodynamic, with no square corners, thin flaps or protruding lips. Air moving through the cooker drags across those edges and burns them, and a rounded brisket cooks at one rate rather than three. Expect to remove 2 to 4 pounds from a 15-pound packer.

The seasoning, and the salt fork in the road

Salt is a separate variable from rub, with its own clock, and brisket forces a choice other cuts do not.

Path one: dry brine. Salt at 1/2 teaspoon of kosher salt per pound of trimmed weight, up to 24 hours ahead, then refrigerate uncovered. Salt migrates into muscle at roughly half an inch a day, so a thick point uses that whole window. Take this path and every layer of your rub must be salt-free, or you salt the meat twice.

Path two: the Texas top layer. Skip the brine and finish with a 1:1 mix of coarse salt and 16-mesh black pepper, the classic central-Texas bark. Simpler, and the seasoning stays closer to the surface. You cannot do both.

Rub aromatics do not penetrate either way. They are large molecules that stay within a fraction of an inch of the surface, so a rub applied 12 hours ahead does the same job as one applied 20 minutes ahead. Our comparison of a dry rub against a marinade covers what each layer reaches.

The three-layer beef rub, built from ratios

Each layer has a job. Apply them in order with a 15-minute rest between, so each bonds to a tacky surface rather than sliding off a dry one. Use a thin film of water as a binder: mustard tests as little or no difference, since bottled mustard is mostly water.

Do not use a sweet pork rub on beef. A rub built at 8 parts sugar burns before the bark sets and reads as candy against beef fat, and the sugar in the middle layer above is a color tool, not a sweetener. Skip the injection too: it is standard in competition and it is also a scoring risk, because judges mark down entries that taste more like the injection than like beef.

The fire: 275 F, steady, and clean

Set the cooker for indirect heat at 275 F and keep it there. Steadiness matters more than the exact number: a pit swinging between 225 F and 325 F cooks worse than one parked 25 degrees off target. Fire quality is the variable most people underrate. You want a solid coal bed and thin, barely visible smoke. Thick white smoke is wood smoldering short of oxygen, and it deposits the acrid compounds that make a brisket taste like an ashtray, so if the smoke is white, open the intake vent.

Oak is traditional in Texas and the safest choice on a 10-hour cook. Hickory is stronger, and one chunk of cherry adds color. Use 4 to 6 fist-sized chunks on a tight cooker and roughly double on a leaky one, over the first 2 to 3 hours. After that the surface has taken what it will take.

The cook, from bark to probe feel

Put it on fat side up and leave it alone for two hours

Brisket goes on cold, fat cap up, point end toward the fire, at 275 F. The point is thicker and fattier and tolerates more heat, so it belongs in the hotter part of the chamber.

Then do nothing for 2 hours. No spritz, no peeking, no rotating. A wet surface cannot brown, because water boiling off holds it near 212 F and the reactions that build bark need it far hotter.

The planning anchor is thickness, not weight. On beef at 225 F, a 1-inch-thick piece runs about 5 hours, 1.5 inches runs 7, and 2 inches runs 10. At 275 F you run roughly two-thirds to three-quarters of that clock, which puts a typical packer in the 8 to 12 hour band.

Spritz every two hours once the bark has set

From hour 2, mist lightly with water or unsalted beef stock every 2 hours. The point is not flavor. It is to slow surface drying on the thin end of the flat and keep the bark from setting hard before the interior is close to done.

Do not spritz more often. Every spray drops the surface temperature and pauses browning, and a brisket sprayed every 30 minutes ends up pale and steamed instead of crusted.

Decide the wrap when the bark stops improving

Somewhere between 160 and 175 F the bark reaches the color and firmness it is going to have. That, not a clock reading, is the wrap decision point, and you have three options that each cost something specific.

Naked all the way. Evaporation continues, the bark keeps drying and setting, and you ride the stall out. Best crust, 2 to 5 hours longer. This is the Texas beef-rib position: foil or paper turns beef into pot roast.

Butcher paper. Paper is porous, so vapor keeps passing through while the wrap still cuts the stall short. Aaron Franklin's argument for paper over foil is exactly this: keep most of the crust and get some of the clock back.

Foil. Stops evaporation completely, powers through the stall fastest, and steams the surface soft. You lose the bark you spent six hours building. Foil is the right answer when you are running late and the wrong one when you are not.

If you wrap, wrap tight and go back on fat cap up.

Start probing at 195 F and let the point run longer

From 195 F, probe the flat every 30 minutes in four or five spots. You are hunting for the tight spot, not the average, because a brisket is done when the last stubborn area gives up.

The point will still be tight when the flat is ready. It carries more fat and connective tissue, and rendering fat absorbs energy without raising temperature. Give it another 30 to 60 minutes, or separate the two and pull the flat while the point keeps going.

The doneness call: probe feel, not the number

The test is resistance. Slide a thin probe into the thickest part of the flat, and when it goes in and comes out with the resistance of room-temperature butter in every spot you try, the brisket is done. That feel usually arrives between 200 and 205 F.

The number is a range where the feel tends to show up, not a target you cook to. Collagen converts to gelatin from 160 to 170 F and keeps converting while the meat stays hot and moist, so tenderness comes from hours above 170 F rather than from the instant it touches 203 F. A brisket that raced there is tough at 203 F, and one that took its time can be perfect at 198 F.

Two more tests confirm it. The jiggle: lift one end of the packer and shake gently, and a finished brisket wobbles loosely along its length like set gelatin. The bend: a finished slice drapes over your finger and pulls apart with a light tug without shredding.

The flat is ready at probe glide, usually 200 to 205 F. The point wants 205 to 210 F, and that extra 5 degrees renders the last of its intramuscular fat. Our doneness temperature chart collects the numbers for every cut in one place.

The rest, which is not optional here

Rest a brisket at least 1 hour, and 2 to 4 hours is better. This is not the 10-minute pause a steak gets: a cooked packer holds a large volume of liquid gelatin, and slicing it hot dumps that onto the board instead of leaving it in the meat.

Use a faux cambro. Wrap the brisket, wrap that in two towels, and put it in an empty cooler with no ice, where it loses roughly 5 to 10 F an hour. An oven set to 170 F does the same job.

Watch two numbers while it rests. Carryover can push a brisket 5 F higher after it comes off, so if you pulled at 207 F, vent it on the counter for 20 minutes before wrapping. And never let the internal fall below 145 F, because 40 F to 140 F is where bacteria multiply fastest: if it has drifted under, reheat to 165 F rather than serving it as it is.

Slice against the grain, and note that the grain turns roughly 90 degrees where the point overlaps the flat. Separate the two at that seam before slicing, or half your slices will be with the grain. Cut the flat about pencil-thick and the point a little thicker. A trimmed 15-pound packer yields roughly 8 to 9 pounds of sliced meat.

What goes wrong, and how to fix it

The flat is dry and the point is perfect. The flat is lean and thin and it finished an hour before you pulled it. Buy packers with even flats, cook point end toward the fire, and separate the two muscles once the flat probes tender.

It read 203 F and it is tough. It got there too fast, so the collagen has not finished converting. Put it back on at 275 F and probe every 30 minutes. Some briskets do not give up until 208 or 210 F.

The fat is soft and waxy rather than rendered. Undercooked fat, almost always from pulling the point early. Fat needs sustained time, not just a temperature reading, so give it another 30 to 60 minutes.

The bark is gone and the texture is like pot roast. You wrapped in foil too early, or wrapped tight with liquid in the package. Wrap later, use paper, or skip the wrap and accept the extra 2 to 5 hours.

It stalled at 155 F for three hours. That is evaporative cooling, the same physics that cools you when you sweat: moisture leaving the surface carries heat away at about the rate the pit delivers it. Hold 275 F and wait, or wrap to end it early. Do not crank the fire.

One end burned while the middle was still raw. Trim geometry. Square corners and thin flaps catch the airflow and cook far faster than the body of the brisket, which is the whole reason for rounding every edge.

Variations: 225 F, hot and fast, and burnt ends

The 225 F school. Same brisket, 12 to 16 hours. The argument is that collagen liquefies and fat melts at 225 F without the muscle proteins contracting hard and squeezing moisture out, which means less shrinkage and a silkier texture. The cost is 4 more hours and a longer window in which a thin flat can dry.

Hot and fast. Myron Mixon built a competition career on the opposite position, running the pit at 300 F and above. Restaurant beef ribs get cooked at 275 to 300 F in racks of four in 1.5 to 2.5 hours, against 5 to 10 hours at 225 F for the same cut at home. Nothing about high heat ruins beef. What it costs is shrinkage and a narrower margin for error, because everything happens faster, including the mistakes.

Burnt ends. Separate the point from the flat before the cook, remove the fat vein between them, and run the point at 250 F. Once it has taken smoke and built bark, move it into a foil pan with beef broth and cover it: that is a braise rather than a wrap, which is why the exposed faces keep their crust. Take it to 205 to 210 F, cube it, toss the cubes in the reserved drippings with the fat separated off plus 1/2 cup of barbecue sauce, and put them back on bark side up for 10 to 15 minutes to set.

Flat only. A standalone flat is cheaper and far less forgiving, because you lose the fatty point that was buffering it. Run it at 250 F, wrap in paper at 165 F, and start probing at 195 F. Our beginner's guide to smoking meat at home covers the fire control this depends on.

You can ride it out for better bark or wrap to shorten it, but raising the pit temperature is the one response that does not help.
